Phase 1: Assessment (Week 0)

Before any build begins, complete a thorough operational assessment. This produces two things: a clear picture of where AI infrastructure has the highest ROI in your specific operation, and a realistic scope for what would be built.

What gets assessed:

  • Lead volume and source breakdown
  • Current call handling capacity and missed-call rate
  • CRM state: which one, how current is the data, what's the data quality
  • Existing integrations: what's connected to what
  • Staff time allocation: where are manual hours going
  • Revenue gaps: where are you losing business to operational failures

The assessment output is a prioritized list of automation opportunities, each with an ROI estimate and a rough build scope. Not every opportunity makes sense to pursue. The ones with the shortest payback period and clearest ROI go first.

Phase 2: Logic Documentation (Days 1-2 of Build)

Before a single line of code is written, document the business logic.

For a Voice AI deployment, this means:

  • Complete call flow diagrams: every possible path a call can take
  • Qualification criteria: what makes a lead qualified vs. disqualified
  • Disqualification responses: what the AI says when a caller doesn't meet criteria
  • Escalation triggers: what situations require human intervention

  • Error handling: what happens when things go wrong

This documentation is not optional. It is the system. Code built without it is built on guesswork and produces failures in production.

Who needs to be involved: The business owner or operator who knows the business rules. A representative sample of staff who handle the work being automated. The builder who will translate the logic into the system.

Time investment from you: 2-4 hours for this phase. It's the most leveraged time you'll spend on the whole project.

Phase 3: Integration Architecture (Days 3-5)

Design the technical connections before building them. For each integration, document:

  • Source system and data being read
  • Destination system and data being written
  • Transformation logic: how source data maps to destination format
  • Error handling: what happens when the integration fails
  • Monitoring: how failures get surfaced

Common integration points in a standard deployment:

Phase 5: Testing (Days 11-13)

Testing is where systems are broken before callers break them. Test thoroughly:

  • Standard cases: the most common call type, working as designed
  • Edge cases: the unusual inputs the logic documentation anticipated
  • Stress cases: multiple simultaneous interactions
  • Failure cases: what happens when an API is down, a CRM field is missing, or the caller disconnects mid-flow

Test with real people, not just synthetic test data. Have staff members call through the system as if they were clients. Record every interaction. Review every result.

Document what breaks. Fix it. Test again.

Two rounds of testing are the minimum. Three is better.

Phase 6: Staged Launch (Day 14)

Go live on a limited basis first. For a Voice AI deployment, this might mean enabling the system for after-hours calls only for 48 hours, then expanding to full deployment once monitoring confirms performance.

What to monitor in the first 48 hours:

  • Call completion rate: are calls reaching a qualified outcome?

Keep human monitoring in place for the first week. The system should run autonomously, but someone should be reviewing the logs daily.

Phase 7: Optimization (Days 15-90)

Production data reveals what testing can't. Real callers say things that test cases didn't anticipate. Real CRM data has edge cases the mapping didn't cover.

The first 90 days are about continuous improvement based on what the data shows:

  • Review escalation logs to identify common escalation triggers that could be handled by the AI
  • Review CRM records for data quality issues
  • Track conversion rates and identify where leads are dropping out
  • Adjust logic based on actual caller behavior

A system that's been running for 90 days with active optimization is significantly better than a system deployed and forgotten.
